What makes me think the Inquisitor/Morrigan could be a potential (unwilling) antagonist in DA4 is the fact that the one that drinks from the Well of Sorrows can be controlled by Mythal, and since Solas absorbed Mythal there's the possbility he could control the Inquisitor/Morrigan.
Although he couldn't or wouldn't control the Inquisitor in Trespasser and Morrigan disappeared after the Inquisition.

I think maybe it would go against Solas' morals to control somebody's mind, but I think he could do it if he was desperate enough, so yeah, I think it's a possibility. Having to fight Morrigan as a sub-boss would be quite heartbreaking

Out of all of my games I think only one Inky ever drank (an elf, of course). I am curious if there will be consequences to whoever drank, or if it will even be brought up in DA4. I really want it to matter, but since I don't think that they'll bring Morrigan back, I feel like we're lucky if they even acknowledge the choice. It has so much potential, but I fear the most we'll get is a shallow mention.

They really played up the choice in DAI but it didn't really affect much at all, so I'm hoping there will be something more in DA4.

I think maybe it would go against Solas' morals to control somebody's mind I wonder if he even has to be the one doing the controlling. It is the spirits of the priests of Mythal who are really doing that, holding you to the geas. Also one wonders at what level Mythal might be able to control Solas if he starts to deviate from what she wants. She wants vengeance so if you were able to change his mind about the plan, what then? I am curious if there will be consequences to whoever drank, or if it will even be brought up in DA4. I would like to think there was going to be some significance over that decision but they managed to work around the Dark Ritual to diminish its importance in the plot going forward so I suspect the same may be true of the Well of Sorrows.

I think it's able to be more important than the dark ritual as the dark ritual had the problem of not always having happened, so it couldn't be too important, where as someone always drinks from the well.
So there's always a well-drinker around to do the Important Thing™ and there's only 2 variations on who they have account for.

Morrigan a villain? That thought is so unpleasant that I really don't need it on top of everything else atm., but I don't think it'll happen. That would retroactively invalidate a DAO romance, where my favorite DA couple couldn't continue to live on in my imagination. I don't think they'd do that just for the lulz, and I can see no other compelling reason for it.

Morrigan better be the secret SAVIOR of Thedas or I'll be very disappointed! They set her up to be an abused misunderstood character. So I expect her redemptive arc to lead somewhere that makes sense. Her being a full fledged antagonist would feel so very wrong imo. Temporary mind control I could kind of see happening as yet another thing that pushes people to hate her but I wouldn't really like it. As others have said, seems unlikely too that ANYTHING that is optional is of importance. They messed up when the Dark Ritual was made optional, so any potential cool storyline couldn't happen. So they neutralized this thread, unfortunately. I expect them to completely ignore who drank from the well too.
This is always the problem with choices. None of these variables can matter later on. It's cool in the moment but later it just creates problems when you have a continuous storyline spread over several games. Would have LOVEd the rachni to save the galaxy. But couldn't happen. And then Bioware didn't even do a cool optional quest with that scenario. *sigh*

I'm thinking more along the lines that the Inquiz will (over time) will be able to use the knowledge from the well to thwart Solas plans and Morrigan will at some point show up to assist the Inquiz in understanding the voices in his/her head.
