I know it's not what you had in mind, but your topic made me thinking of how changing species might improve the character.
Cora Harper: Asary. Liara-type - feeling a bit out of place, a touch naive and easily falling for strong personality. Liam Costa: Turian. Just imagine a hot-headed impulsive turian for a second. With all Liam's dialogs. That would be a killer! Gil Brodie: Quarian is the best choice here in sims. I liked Gil as human, but should he be a quarian - he would be even more charming. Suvi Anwar: have we ever saw a batarian female? That could be really interesting! (And make up would look even more impressive)

I was initially obsessing over Gil -as - a Quarian with a half-mask sort of a deal, but then I wanted to try other Humans as aliens too and see if it gets interesting. I can see how six pairs of eyes will lead to an interesting make-up situation. Also, I guess, if it goes into AU, and the Ark that arrives on Nexus is NOT the Hyperion, but the Lost Quarian Ark, we'll have Quarians as the main characters in place of Ryder clan?

Replace Suvi with an Elcor, just for the cockpit resdesign this would entail Replace Gil with a krogan, really stoke up the tension with Kallo Replace Liam with a yahg Replace Cora with a Hanar, Ryder sex scene could be interesting

Replace Gil with a Quarian, makes more sense.
Replace Suvi with a Fem Drell also makes more sense.
Replace Cora with an Asari, I made a thread about this because it makes more sense.
Replace Liam with an Elcor, because then he'd be twice as exciting.
With contempt and malice: Maybe because I shot him in the face.
Replace Addison with an Asari.
Replace Spender with a Salarian.
Replace Harry with a Hanar but keep the name so we can actually call him Harry the Hanar.
Replace Reyes with a Salarian.
Sloane with a Drell.
And make all the outcasts Vorcha.
Done.

His new backstory is that he helped work on the Nexus construction, necessitating him having gone ahead of the Quarian Ark. His rivalry with Kallo also has been building over the past year in Andromeda, since they were assigned to the same team and frequently butted heads over Gil's unorthodox solutions to technical problems, rather than following the design specs as Kallo wanted.
Replace Liam with a Batarian.
His new backstory is that he formerly worked as part of a crisis response team on Omega, helping to rescue/extract civilians caught in the crossfire of gang-fights, riots or industrial accidents. He decided to join the Initiative for a fresh start, after most of his family were wiped out by the plague sweeping Omega in ME2. During the Uprising he sided with the Nexus and served as part of Kandros' militia, before transferring to the Tempest.

if we recast the game premise, and the Hyperion is lost, and the only Ark that docked on nexus is the Quarian Ark (giving us the option of a completely odd-ball crew), what are we going to have in place of the Pathfinder Ryder as the game's SAM-carrying protagonist?

You will need a fairly complex backstory for Suwi to be an Angara, as she needs to occupy that seat when Tempest takes off for the first time, so she has to somehow made her way into Nexus' leadership good graces prior to the Pathfinder's arrival. A science officer with the knowledge of the indigenous culture is a good idea, so, I suppose she could be an adventurer/entrepreneur/scout of some sort that formed ties either on EoS or during the Habitat 7 brief landing.

Mmgh? If we save everything and simply replace the race - no, does not fit at all: just to begin with - it is already in game, that Quarian Ark is late, plus the whole story behind SAM development does not fit a Quarian), etc. The game story has to be seriously altered to allow other races as main protagonist. Not that it stopped DAI team, but still. As it is now, I do not see any other race on Ryder's place. That would be anything but Mass Effect Universe where humans play central part. If Ryder could be a Quarian, then he could be Turian, Asari or anyone else as well. Not the ME as we know it. We can fantasize about it but

Well, tbh, Quarians are known for playing with AI, and also taking opposing stances on the AI. Alec tempered with SAM to deal with a debilitating condition in Ellen. A Quarian could have tempered with SAM to address the racial immune-deficit issue. Anyway, back to the game, no tangents I thing so far: Gil is basically unanimously a Quarianand there is a strong vote for Cora to actually become an Asari not just want to be one. Liam is getting a few warrior-like culture transformations. We just need a Krogan-morph suggestion for him.

Gil Brodie: Quarian is the obvious answer, but I thought MEA was about getting out of stereotypes of the species a bit. It could be cool if he were a krogan mechanic. Help deepen his rivalry with Kallo. There are already other MEA krogan who are less violent like Kesh and Vorn. Leave him as m/m romance of course. Suvi Anwar: Quarian, because there should have been a quarian pre-DLC.
