I was unable to peacefully resolve the Firefighters mission and I'm wondering how I screwed it up.
When I visited the Firefighters hideout on Kadara for the first time, I scanned two things before SAM warned me to cut it out. I turned off the scanner and instead talked to the people I was able to interact with, including Knight's son (Ailan? Alain?). When I got the mission objective to craft a cure for him, I returned to the research station on Kadara Port and crafted the item. I investigated a few additional side quests on Kadara and then returned to the hideout to give Alain the cure.
Instead, as soon as I arrived at the site with the Nomad, Sara commented that "they should know something's up by now," and everyone inside the hideout turned aggressive (before I even opened the door) and I was forced to kill them. The door to the room where Alain had been was locked, and I didn't see him anywhere.
I was able to hack the terminal and find the explosives on the Nexus. The quest ended when the sniper shot Knight.
Why wasn't I able to give Alain the cure? Did I mess up, or is this bugged?

I think it might be because you scanned inside the base. If I recall, SAM warns right off that it could cause problems, so you need to investigate the old fashioned way. I didn't do any scanning and was able to resolve it peacefully.

I got the same result as you, not sure what i did wrong. They didn't attack me, before i hacked the terminal.
Found this video though, and she was able to solve the quest without Knight dying. Dat Thumbnail though!

Even if you don't scan too many items inside the base, your dialogue choices can, I think, tip them off. Like if you ask around about Knight's plan. When I completed the quest, I didn't touch any dialogue about Knight's plan, even with Alain. I used the other dialogue options, I fixed up Alain's head, and was able to get the peaceful resolution.

I thought I was safe to scan a couple of things since SAM at first just says to be careful. Also thought I'd be safe as long as I avoided the "not all AI is bad" dialogue choices Unfortunately, I did ask about her plans. I wish that had turned everyone hostile immediately so I could have reloaded right away. Now I've gotten an angry email from Alain, who seems to think I killed his mother I wonder whether this will come back to bite me later.

I did ask Alain about it, but no one else. He just says he can't say anything. Then, after I gave him the gizmo, I asked again and he still was mum but did mention a code name that allowed SAM to have a target to search for during the hack.
He mentions Mercury when you give him the crafted solution to the hydrosupply regardless of whether you asked about Knight's plan before. So, don't ask beforehand, give him the device, and he'll accidentally tell you enough for SAM to be able to get into Knight's files.

I just replayed this for the 4? 5? time and she still gets shot. This last time I loaded just before I met Alain, I didn't ask about the plan, I gave him the gizmo, I didn't scan, I ran away when the others started shooting, and she still got shot by the sniper.
I suspect it must have to do with questioning the others. Maybe if we don't ask the questions, they don't shoot at us after looking at the terminal. Ironic since just before we meet her on the Nexus a voice tells us the situation COULD end peacefully, when in fact it CAN'T because the trigger happened hours before.
I'm glad that they include these choices that affect outcomes, I just wish that there was some logic behind it. Questions asked to other characters on a planet lightyears away affect whether or not the sniper takes her out on the Nexus. Sure.

What I did waas already have the item made for Alain before arriving. Of course this is after completing the game once. Anyways, I gave him the item. He mentions the mercury thing. I went upstairs. Looked at the terminal. Activated it. Walked out without shooting the baddies. When confronting the Knight woman, I chose the dialogue on the left. She lives

You'll find out about his mom's terrorist plot 7. Stop said terrorist plot 8. Confront her and tell her that SAM fixed her son. 9. She'll hand over the final bomb and surrender

LMAOOOOO Bioware at its best Yea I was able to cure the kid but it made no difference because I had made one scan and had asked once about Knights plans. When she got her head blown off by the sniper it didn't bother me at all, after all she was a terrorist. As for the kid sending me a threatening e-mail, after I had cured his ass, all I can say is, bring it on punk, like mother like son.

I did this, I had a shoot out at the outpost and the sniper shot her. I started again, questioned everyone EXCEPT what Knight's plans were, there was no shoot out and I got completely different dialog with her, she gave herself up.

This is probably the only quest in the whole game, I didn't manage to finish correctly. It's so confusing and seemed a little buggy too. At first I failed, because I scanned too much. Then I reloaded a save and tried again. I made the cure for the son, but somehow must have messed up something else, as everyone was attacking me. Then during the final confrontation the sniper shot her, no matter which answer I chose.

Go upstairs to activate the terminal. No scanning involved. Walk out of the building without shooting anyone. Head to Nexus. Deal with the 3 cases. Talk with Knight. When the option comes up to tell her son is cured, she stands down.

I resolved it peacefully. I cured Alain, found out about Knight's plans without asking, searched Knight's terminal, did no scanning afterward on Kadara until returning to the Nexus and stopping her...then, when we met up, I pointed out I'd saved her son's life with SAM's help. She ended up backing down and was willing to go to prison knowing that her son would okay.

I always figured it was because i chose the peaceful solution but maybe it was because I took to long.

I had a bug later on Kadara, long after finishing this quest, when some other thing took me to the same area. I scanned something and heard the ghost of one of Knight's people yelling at me that I'd ruined everything.

It all seems to be in the final dialogue if she gets shot or not. I choose a path leading to her handing me the final device and accepting the consequences. After I healed her son, of course. Without that bit, peaceful doesn't seem possible,
